I have to fire one of my reps

    I manage a sales team. I have about 15 reps working under me right now. One of the reps is a good friend of mine that I've known for a few years.
    The problem is, he's a moody prick and his work sucks recently (past 2 quarters).
    I've protected him as long as I can (explaining away his lousy numbers, defending his shit attitude, etc) and now I'm at a point where his shit performance is affecting my entire team.
    He's a single guy supporting his mom and I feel like shit about this, but I have to fire him. I've given him so many opportunities that it's making me appear weak as a manager.
    If it were just his numbers I could work with him, coach him a little; but it's his attitude that is the real problem. I've discussed it with him multiple times, but all it does is infuriate him that people are talking about him not hitting his numbers, and it makes him even worse.
    Has anyone here ever had to fire a friend?

    You could lose your whole team if you continue to defend a friend who sucks.

    It's his responsibility to support whoever he chooses to support. I have to support my family, so I don't put my job in jeopardy with shitty work.

    yep just fired a rep firm myself never easy but they werent friends that part makes it tougher. Good luck you are doing the right thing I assume you have had at least one talk discussing performance and needed improvements?

    Do you have flexibility to give him a chance to get his shit together? When I have a situation like that I usually bring them in and go over the list of issues and tell them we'll meet again in a few weeks and if it hasn't improved they'll need to find another job.

    ...explain to him as you have done for us where youre coming from, the hows and whys and that you have gone to bat for him in the past and warned him about what he was doing. i know that you have to do what you have to do, its called business but i agree with skylarbie, the guy sounds like he could be a security risk after losing his job so take steps on that in case you need them.

    Yeah. I've been working with him for months now. We've gone over lists, he's agreed in theory to change his ways, then he goes right back to his shit behavior.
    Our last conversation was documented and he committed to improve his numbers and change his attitude. This has been a problem now for a while. It sucks.

    Offer him 500m a year, give 'some' fridays off, and thursdays, and pay a 100m bonus based on what the other salespeople do. That should work.

    Sounds like you've done everything right and made a legit effort to help the guy get it together. You are completely justified in letting him go, at this point it starts to hurt the others to keep him. Good luck!
